Alexa, Amazon's shopping AI, drove $12 billion in incremental revenue last year at a 60% higher conversion rate than standard search. It reads up to your tenth bullet. It reads your images at the element level. It decides whether you are the answer before a human ever clicks. Five sessions were about making the listing do the work.

Prime shoppers convert 74% of the time. They will buy something. The job is making it your listing. Anthony's five-phase workflow rebuilds a full image stack with AI in about 5 hours instead of 50. Then one test a month. Twelve a year puts you ahead of the sellers who touched nothing.

Interrogate Alexa, then let it write the plan.

Ask Alexa five baseline questions on your own listing. Hand the answers to ChatGPT and get 20 more. Run those back through Alexa. You end up with 100+ pages of what buyers want. The motorcycle backpack client changed "motorcycle backpack" to "designed for riders" and doubled. A+ content is under 30% of conversion weight. Gallery order matters more.

Split-test the main image every three months. Angles first, then variations.

Test five fundamentally different concepts, find the winning angle, then iterate. Guidelines are not TOS: nobody loses an account over a hero image. And the AI is watching. John asked Alexa if a product had a "stunning view." The word appeared nowhere in the copy, only on one image. Alexa found it and cited the image.

Amazon re-categorized you and did not tell you.

New flat-file templates hit in February. Borrowing attributes from sibling product types is dead. Sellers who "used to be #1 and now rank 80th" usually got moved to the wrong item type keyword without a notice. Vanessa's free tool plus a Claude skill migrates a whole catalog in minutes instead of hours.

Do thisCompare the front-end category path on your top ASINs to the backend item type keyword. Any mismatch is data debt you are paying interest on.

342Times a month AEO answer criteria change, on average. Google changed its algorithm 11 or 12 times in 15 years.

Add bullets 6 through 10. Alexa reads all of them.

Most sellers stop at five because that was the old best practice. Amazon opened 8 to 10 bullets for 3P sellers and most sellers never touch them. Rewrite for inference: feature, then benefit, then who it is for, then the payoff. And build real avatars from data you already own: Brand Analytics demographics, Market Basket, POE, Search Query Performance. I called that the biggest nugget of the call.

Do thisCreate a free AWS account and run your main image through Rekognition. The labels it returns are roughly what Amazon sees. If the image contradicts your text, the image wins.

Ad dollars have to earn their keep now.

Amazon's fees on a sale went from about a third of the price to 55 or 60%. Your margin is Amazon's opportunity. Three sessions on spending less to make more.

5 to 8%Growth in 30 days on a $20M-a-year account from disciplined AMC audience work.

Less than 1% of sellers use Amazon Marketing Cloud. It is free, and it is in your ad console.

A supplement brand looked like it was losing at 90 to 125% ACoS on first orders. AMC showed a third of those buyers reordered six times. True TACoS: 20 to 30%. A jewelry brand's real path to purchase was 47 days, not 7. Abe walked through the six pre-built queries and the audience builder, and members got his summary document and campaign-naming framework. In June a member flagged that Amazon dropped the paywall on AMC's insight tables through December 31.

Do thisFix your campaign naming first. Then add Amazon's default "Shoppers More Likely to Purchase" audience to existing campaigns at +10%. Most accounts see a measurable lift from that alone.

65%Of sales and about 80% of spend came from one product in her example. Fix its Total ACoS and you fix the account.

Manage products, not the account.

Ad Sales % times ACoS equals Total ACoS. So a high TACoS is either a market share problem or an efficiency problem, and cutting spend blindly makes the first one worse. Benchmarks: private label runs about 50/50 ads to organic. Over 60% is worrisome. A recognized brand runs closer to 30%. On Prime Day, raise budgets, not bids.

Do thisRank your products by share of sales and share of spend. Work the heavy hitter first. The highest-ACoS campaign in the console is usually not your biggest lever. Members got a free account teardown.

Turn on business pricing for every product. Even 5%.

Also from that call: Jeffrey Anderson was getting "crazy low" ACoS on umbrellas with AMC audience ads. And the play for a competitor with low search volume and thousands of sales: they are driving outside traffic. Smart Scout finds the listicles and blogs. A Google site: search finds their affiliate links. Reverse-engineer it.

Do thisEnable business pricing on every ASIN this week. Add bulk tiers where they make sense.

Revenue is vanity. Three sessions on what you keep.

You can be a $5 million Amazon seller with nothing in the bank. The product you pick, the price you set, and the entity you run it through decide that long before the ads do.

Find keywords with volume and nobody in the titles.

The benchmarks the panel agreed on: $49 retail minimum, $79+ is the sweet spot on an $18 to $22 landed cost. Three to 3.5x landed cost at minimum, 4 to 5x target. 30% net after everything. My own rule: every product clears $3,000 a month in profit or it gets cut. Plus the launch "conversion bomb" (strikethrough, coupon and promotion stacked), Izabella's $1-at-a-time price ladder, and a pre-launch landing page that trains Cosmo before your inventory lands.

Do thisType your main keyword into the Amazon search bar and check the long-tail suggestions. Under 500 results and weak listings on page one means you can rank that day.

$20K to $80KA year. Typical savings from an S-corp election for high-six to seven-figure sellers.

If it is past the 15th and you do not have last month's P&L, fire your bookkeeper.

Most e-com clients walk in under 10% net. Target is 25%. Profit First with four accounts: one client's $35,000 chargeback hit an income account that had already been emptied. Then the tax layer most CPAs never mention: the Augusta Rule ($14,000 tax-free in her example), an accountable plan (about $14,400 a year), and hiring your kids ($16,100 each in 2026). Her average intake finds at least $7,000. One client found $200,000.

Do thisKnow your gross and net margin by product. If you do not, drop your reports into Claude and ask. Then kill or fix the SKUs that cannot make margin.

Stop thinking like an Amazon seller. Build a premium brand.

Her moves: premium image stacks and a founder story, consistent brand voice even on Amazon, two coupon types running at all times, 2.5 new products a month. Jonathan ignored the retail suggestion at one hot seat, acted on it at the next, and now has purchase orders coming in. Kate's hot seat surfaced red flags in a deal she then walked away from. She thinks the business would not have survived it.

Do thisForecast inventory and cash flow before anything else. "Every dollar has a name." Palak ran out of stock right before her first Black Friday.

Traffic you own · 5 sessions

Amazon cannot be your only channel. The data said so in April.

A survey of 900 sellers shared at the Nashville debrief: sellers on four or more channels had momentum. Single-channel sellers were flat or declining. Under $5 million, pick one channel and add a Shopify presence for AEO. Over $5 million, expand or get squeezed.

Fix the cold start, then find the 1 to 10% of creators who actually sell.

Creators vet your store before they answer. Step one: a Social Blast, 100 videos from 100 creators for about $2,500, so real creators take your call. Step two: outreach at scale, filtering for $10K+ GMV and an 89%+ post rate. Step three: retainers for the winners, $300 a month for 30 videos plus commission. Run 35% commission early and do not optimize for profit in the first 90 days.

Follower count is a vanity metric. Vet on post-fulfillment rate.

Filter for 70%+ post-fulfillment, engagement ratio, shares and saves. Seed wide, then VIP the ones who convert: $500 to $1,000 retainers plus commission, a Discord, 50/50 co-funding of GMV Max on winning videos. Gracie has driven about $14 million in GMV and told the room exactly what an outreach message needs to get a yes: commission, sample, next step, and the community invite, all in message one.

Do thisAt the next TikTok Shop event, collect handle, WhatsApp and email on a Google Form before you hand over the sample. Message on shipment, wait for content, thank them after posting.

Send only to people who open. Everything else is deliverability suicide.

Nick went from 15 to 20% opens to 60 to 80% by mailing only 90-day engagers. Separate domains for newsletter and promos. A referral ladder with real rewards at every tier: 17% of my active subscribers have referred someone. Under 98KB per email. No Bitly links. A welcome email that asks a question so they reply. And how I add subscribers at about 70 cents each with intent-based acquisition. 20,000 so far.

Do thisPut an unsubscribe link at the top of the newsletter. People who want out click that instead of the spam button, and the click counts as engagement.

Walmart.com is the tryout for 4,600 stores.

Realistic expectation: 10 to 15% of your Amazon revenue with basic effort. The prize is the 3P to 1P to shelf pipeline, and Michael, who manages $6 billion-plus in Walmart revenue, walked through every step of it. The average Walmart.com customer is now a six-figure household. ChatGPT is about 30% of Walmart's referral traffic. Amazon blocks AI scrapers. Walmart leans in.

Do thisMost important keyword first in the title, after the brand. Use WFS or expect zero visibility. And check your packaging: a taller box lifted one brand 28% because the shelf lip stopped hiding the message.

Build AEO landing pages with the $20 Claude plan. No Shopify needed.

Feed Claude five to ten pages you like, your listing, logo and colors. No JavaScript for content. JSON-LD schema in the header. Five to fifteen objection-killing FAQs. One product, one angle, one CTA per page, so five products means five pages minimum. Also from that call: plain-text emails beat designed ones, and send-time tech lifts opens 200 to 300%.

Do thisRun your URL through AnswerThePublic and pull the questions flagged for commercial intent. The best one becomes your page title and your first 70 words.

AI that does the work · 5 sessions

Using AI like a faster Google is already table stakes.

Every survey says most sellers have dabbled. The operators on these calls replaced departments. The gap is widening before it closes, and the sellers doing $5 million who do not move could wake up at $500,000.

I fed Perplexity Computer 100+ podcast transcripts and a brief, and it wrote every weekly Marketing Misfits issue from March to September. A 7-minute voice memo became a live landing page in 5 minutes with Claude. Liz Herrera's method: 100 AI video variations, $5 to $10 each in test spend, then hand the 10 to 12 winners to human creators to reshoot.

Do thisPick one repeatable job you pay a person for. Give the AI a real brief, examples of good, and your banned words. Judge the output, not the idea.

A CMO of a $70 million company admitted to using zero AI. Seven of her twelve team members had Cowork installed within days.

Write briefs, not prompts. Show what good looks like and give it your rules. Use Perplexity Pro at $20 for the one-off questions so you stop burning your Claude rate limit. And the Alexa spy trick: open a competitor's listing and ask "why are people buying this over mine?" Then feed the answer to ChatGPT, get more questions, run them back, and patch the holes it names.

The magic phrase is "lock in high fidelity."

The beginner CRO workflow anyone can run today: upload your nine images and your listing URL to Codex, ask for a conversion plan, do not generate yet. Then generate. When it hallucinates the packaging, hand it the real shot and say "lock in high fidelity." When a workflow produces a winner, say "turn this conversation into a skill." That is how skills are born. Own the skill. Do not rent the agency.

Do thisDefine what good looks like once, lock it into a reusable skill, and roll out new colors, flavors and SKUs without paying again.

2.5% is solid there. Keep the hero, work the stack, stage it seasonally, and watch the SERP weekly because competitors move it under you.
What do acquirers want now that the aggregators are gone?
Email list size, Shopify revenue, influencer relationships, an AI strategy, and omnichannel presence. Not just ASINs and reviews.
Launching a $150 to $200 oversized product.
Who to call for compliant testers, the 3PL directory inside the club's BDSS Oracle, and compare3pl.com to filter by size and location.
Flat 2% click rate on every email flow. Bots?
Probably scanners. Connect your email platform's MCP to Claude and have it analyze unique clicks and drop-off by flow.
